En lan\u00e7ant sa plateforme dans six pays europ\u00e9ens \u2014 Royaume-Uni, Allemagne, France, Pays-Bas, Belgique et Luxembourg \u2014 avec plus de 100 000 produits, une promesse de livraison le jour m\u00eame ou le lendemain sur certaines commandes, et un dispositif appuy\u00e9 par 60 entrep\u00f4ts et d\u00e9p\u00f4ts, le groupe chinois ne se contente pas d\u2019ajouter une marketplace de plus au paysage europ\u00e9en. Il essaie de r\u00e9pliquer des invariants de performance (Reuters) (JD.com Investor Relations) (JD Corporate Blog).<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-l-innovation-se-joue-rarement-a-la-surface\">L\u2019innovation se joue rarement \u00e0 la surface<\/h2>\n\n\n\n<p>C\u2019est une erreur fr\u00e9quente dans les entreprises : confondre innovation et nouveaut\u00e9 visible.<\/p>\n\n\n\n<p>On admire ce qui est spectaculaire.<br>On commente le dernier lancement.<br>On diss\u00e8que le branding.<br>On benchmarke les interfaces.<\/p>\n\n\n\n<p>Pendant ce temps, les acteurs les plus solides travaillent ce qui r\u00e9siste au temps :<br>les m\u00e9thodes,<br>la cha\u00eene d\u2019ex\u00e9cution,<br>la capacit\u00e9 \u00e0 d\u00e9cider vite,<br>la qualit\u00e9 de l\u2019alignement,<br>la robustesse logistique,<br>la coh\u00e9rence entre promesse client et r\u00e9alit\u00e9 op\u00e9rationnelle.<\/p>\n\n\n\n<p>Dans mon livre, j\u2019explique que la technologie change sans cesse, alors que les invariants d\u00e9cisifs se trouvent dans la capacit\u00e9 \u00e0 mettre en \u0153uvre, \u00e0 structurer le syst\u00e8me et \u00e0 faire vivre l\u2019innovation dans la dur\u00e9e. L\u2019entreprise insiste aussi sur une id\u00e9e centrale issue de la logique Day 1 : rester focalis\u00e9 sur le client prot\u00e8ge mieux que l\u2019obsession du concurrent (About Amazon Leadership Principles) (2016 Letter to Shareholders).<\/p>\n\n\n\n<p>Ce point m\u00e9rite d\u2019\u00eatre regard\u00e9 de pr\u00e8s.<\/p>\n\n\n\n<p>Beaucoup d\u2019entreprises disent aimer leurs clients.<br>Peu organisent r\u00e9ellement leur mod\u00e8le autour d\u2019eux.<br>Encore moins acceptent les cons\u00e9quences op\u00e9rationnelles de cette promesse.<\/p>\n\n\n\n<p>Car placer le client au centre n\u2019est pas une posture de communication.<br>C\u2019est une discipline exigeante.<\/p>\n\n\n\n<p>Cela veut dire :<br>investir dans la logistique avant d\u2019en r\u00e9colter l\u2019image,<br>rendre la livraison fiable avant de la rendre spectaculaire,<br>fluidifier l\u2019exp\u00e9rience d\u2019achat jusqu\u2019\u00e0 faire dispara\u00eetre l\u2019effort,<br>r\u00e9duire les frictions,<br>tenir la promesse dans les d\u00e9tails.<\/p>\n\n\n\n<p>Quand JoyBuy met en avant la rapidit\u00e9 de livraison, le seuil de gratuit\u00e9, l\u2019abonnement JoyPlus et un maillage logistique d\u00e9j\u00e0 structur\u00e9, l\u2019entreprise envoie un signal important : elle semble avoir compris qu\u2019en retail, la confiance client ne se gagne pas d\u2019abord avec un slogan, mais avec une ex\u00e9cution r\u00e9p\u00e9t\u00e9e (Reuters) (JD.com Investor Relations).<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-le-concurrent-le-plus-dangereux-comprend-les-invariants-mieux-que-vous\">Le concurrent le plus dangereux comprend les invariants mieux que vous<\/h2>\n\n\n\n<p>C\u2019est probablement la le\u00e7on la plus utile pour les dirigeants.<\/p>\n\n\n\n<p>Le concurrent le plus mena\u00e7ant n\u2019est pas forc\u00e9ment celui qui copie le mieux votre communication.<br>C\u2019est celui qui comprend mieux que vous les lois profondes de votre succ\u00e8s.<\/p>\n\n\n\n<p>Il identifie ce qui, chez vous, cr\u00e9e la pr\u00e9f\u00e9rence durable.<br>Il s\u00e9pare l\u2019ornement de l\u2019ossature.<br>Il rep\u00e8re ce qui est contingent et ce qui est fondamental.<br>Et il concentre son \u00e9nergie sur ce noyau.<\/p>\n\n\n\n<p>Dans le cas d\u2019Amazon, beaucoup ont longtemps cru que l\u2019avantage principal \u00e9tait la taille, la marque ou la guerre des prix.<\/p>\n\n\n\n<p>Ces dimensions comptent, bien s\u00fbr.<br>Mais elles ne suffisent pas \u00e0 expliquer la r\u00e9silience du groupe.<\/p>\n\n\n\n<p>La vraie solidit\u00e9 vient d\u2019un ensemble de choix r\u00e9p\u00e9t\u00e9s :<br>penser long terme,<br>standardiser l\u2019excellence,<br>acc\u00e9l\u00e9rer les d\u00e9cisions,<br>apprendre vite,<br>et aligner les \u00e9quipes autour d\u2019une m\u00eame logique de service (AWS Executive Insights) (About Amazon).<\/p>\n\n\n\n<p>C\u2019est cette couche-l\u00e0 qu\u2019un concurrent s\u00e9rieux doit essayer de comprendre.<br>Et c\u2019est cette couche-l\u00e0 que beaucoup d\u2019entreprises n\u00e9gligent dans leur propre transformation.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-copier-une-interface-prend-des-mois-copier-une-culture-d-execution-prend-des-annees\">Copier une interface prend des mois. Copier une culture d\u2019ex\u00e9cution prend des ann\u00e9es.<\/h2>\n\n\n\n<p>Voil\u00e0 pourquoi tant d\u2019imitations \u00e9chouent.<\/p>\n\n\n\n<p>Refaire un design est rapide.<br>Refaire une campagne est possible.<br>Refaire une offre promotionnelle est accessible.<br>Refaire un storytelling de marque est courant.<\/p>\n\n\n\n<p>Refaire une culture d\u2019ex\u00e9cution, en revanche, est une autre histoire.<\/p>\n\n\n\n<p>Il faut des \u00e9quipes.<br>Il faut des m\u00e9thodes.<br>Il faut une gouvernance.<br>Il faut des arbitrages coh\u00e9rents.<br>Il faut des dirigeants qui acceptent de financer l\u2019invisible.<br>Il faut une continuit\u00e9 entre discours, organisation et terrain.<\/p>\n\n\n\n<p>C\u2019est aussi l\u00e0 que beaucoup d\u2019organisations se racontent des histoires confortables.<\/p>\n\n\n\n<p>Elles pensent manquer d\u2019outils alors qu\u2019elles manquent de discipline.<br>Elles pensent manquer d\u2019id\u00e9es alors qu\u2019elles manquent de coh\u00e9rence.<br>Elles pensent manquer d\u2019innovation alors qu\u2019elles refusent de transformer les m\u00e9canismes qui la rendent possible.<\/p>\n\n\n\n<p>JoyBuy r\u00e9ussira ou non.
