Son sac ressemble \u00e0 un parachute. Son intention \u00e9tait bonne. Sa pr\u00e9paration, probablement moins. Et soudain, la grande philosophie de l\u2019apprentissage par l\u2019\u00e9chec rencontre une r\u00e9alit\u00e9 beaucoup plus verticale : dans certains m\u00e9tiers, l\u2019erreur ne produit pas un retour d\u2019exp\u00e9rience. Elle produit un impact.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Oui, on peut apprendre de ses erreurs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Oui, la formule attribu\u00e9e \u00e0 Nelson Mandela reste puissante : \u00ab Je n\u2019\u00e9choue jamais, soit je r\u00e9ussis, soit j\u2019apprends. \u00bb<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais cette phrase devient dangereuse d\u00e8s qu\u2019elle est transform\u00e9e en slogan paresseux.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019il existe des erreurs qui apprennent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et des erreurs qui arr\u00eatent tout.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans une salle de r\u00e9union, il est confortable de dire : \u00ab Chez nous, on a le droit \u00e0 l\u2019erreur. \u00bb La phrase coche toutes les cases de la modernit\u00e9 manag\u00e9riale. Elle sent bon la confiance, l\u2019agilit\u00e9, la s\u00e9curit\u00e9 psychologique, l\u2019innovation et le leadership \u00e9clair\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Tr\u00e8s bien.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais quel type d\u2019erreur ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u00c0 quel co\u00fbt ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Avec quelles cons\u00e9quences ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sur quel p\u00e9rim\u00e8tre ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pendant combien de temps ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Avec quelle limite de d\u00e9g\u00e2ts ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Avec quelle capacit\u00e9 de retour arri\u00e8re ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Avec quelle protection pour les clients, les \u00e9quipes, la marque, la tr\u00e9sorerie ou la s\u00e9curit\u00e9 ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L\u2019innovation ne demande pas de v\u00e9n\u00e9rer l\u2019\u00e9chec. Elle demande d\u2019organiser l\u2019apprentissage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et organiser l\u2019apprentissage commence souvent par une question inconfortable : combien sommes-nous pr\u00eats \u00e0 perdre pour apprendre quelque chose de vraiment utile ?<\/p>\n\n\n\n<h2 id=\"h-l-echec-corporate-est-devenu-une-decoration-murale\" class=\"wp-block-heading\">L\u2019\u00e9chec corporate est devenu une d\u00e9coration murale<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Dans beaucoup d\u2019entreprises, l\u2019\u00e9chec est devenu un objet de communication interne.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On le c\u00e9l\u00e8bre dans les s\u00e9minaires.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On le met dans les valeurs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On en fait des slides.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On colle des citations inspirantes sur les murs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On explique que l\u2019innovation exige d\u2019oser, d\u2019exp\u00e9rimenter, de sortir du cadre, de tester vite, de se tromper vite, d\u2019apprendre vite.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sur le papier, tout para\u00eet intelligent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans la pratique, l\u2019\u00e9chec reste souvent accept\u00e9 tant qu\u2019il ne co\u00fbte rien, ne d\u00e9range personne, ne ralentit aucun planning, ne touche aucun budget, ne met aucun dirigeant dans l\u2019embarras, ne froisse aucun client strat\u00e9gique et ne remet aucun arbitrage politique en cause.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Autrement dit, on aime l\u2019\u00e9chec quand il reste th\u00e9orique.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le probl\u00e8me commence quand une exp\u00e9rimentation \u00e9choue vraiment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un prototype ne fonctionne pas.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une campagne ne convertit pas.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un outil IA produit des r\u00e9sultats incoh\u00e9rents.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un processus repens\u00e9 ralentit l\u2019\u00e9quipe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une hypoth\u00e8se client tombe \u00e0 plat.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une fonctionnalit\u00e9 attendue n\u2019int\u00e9resse personne.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un partenariat strat\u00e9gique devient un gouffre de temps.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u00c0 ce moment-l\u00e0, l\u2019entreprise d\u00e9couvre si elle a r\u00e9ellement une culture d\u2019exp\u00e9rimentation ou simplement une culture de storytelling.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L\u2019\u00e9chec utile n\u2019est pas un accident joliment racont\u00e9 apr\u00e8s coup. C\u2019est un apprentissage con\u00e7u avant l\u2019action.<\/p>\n\n\n\n<h2 id=\"h-la-perte-acceptable-le-parachute-de-l-innovateur\" class=\"wp-block-heading\">La perte acceptable : le parachute de l\u2019innovateur<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Dans une saine gestion de l\u2019innovation, on ne commence pas par fantasmer le gain maximal.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On commence par d\u00e9finir la perte acceptable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est l\u2019un des cinq principes de l\u2019effectuation : raisonner \u00e0 partir de ce que l\u2019on peut se permettre de perdre plut\u00f4t que de construire toute la d\u00e9cision autour d\u2019un rendement futur hypoth\u00e9tique. L\u2019effectuation, formalis\u00e9e par Saras Sarasvathy, invite les entrepreneurs \u00e0 partir des moyens disponibles et \u00e0 limiter le risque \u00e0 ce qui peut \u00eatre perdu \u00e0 chaque \u00e9tape (<a href=\"https:\/\/effectuation.org\/\">Effectuation.org<\/a>) .<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans mon livre, au chapitre 12, je reviens sur les cinq principes de l\u2019effectuation, dont \u00ab la perte acceptable \u00bb, d\u00e9finie comme ce qu\u2019on peut se permettre de perdre plut\u00f4t que de tenter d\u2019\u00e9valuer les gains ou rendements futurs potentiels.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ce principe est d\u2019une maturit\u00e9 exceptionnelle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il oblige \u00e0 sortir de deux caricatures.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Premi\u00e8re caricature : l\u2019entreprise frileuse qui ne teste rien parce qu\u2019elle veut tout s\u00e9curiser avant d\u2019agir.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Deuxi\u00e8me caricature : l\u2019entreprise excit\u00e9e qui teste tout parce qu\u2019elle confond audace et roulette russe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Entre les deux, il existe une voie beaucoup plus puissante : l\u2019exp\u00e9rimentation encadr\u00e9e.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Tester, oui.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais avec une limite.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Apprendre, oui.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais sans mettre l\u2019organisation au bord du vide.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Oser, oui.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais avec un parachute qui s\u2019ouvre.<\/p>\n\n\n\n<h2 id=\"h-fail-fast-ne-suffit-plus\" class=\"wp-block-heading\">\u00ab Fail fast \u00bb ne suffit plus<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Le mantra \u00ab fail fast \u00bb a eu son utilit\u00e9. Il a permis de contrer des cultures d\u2019entreprise obs\u00e9d\u00e9es par la perfection, la validation hi\u00e9rarchique, les plans \u00e0 cinq ans et les comit\u00e9s interminables.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais r\u00e9p\u00e9t\u00e9 sans nuance, il devient un slogan immature.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u00c9chouer vite ne suffit pas.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On peut \u00e9chouer vite, souvent, cher, mal, inutilement et sans apprendre grand-chose.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le sujet n\u2019est pas la vitesse de l\u2019\u00e9chec. Le sujet est la qualit\u00e9 de l\u2019apprentissage produit par l\u2019exp\u00e9rimentation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Amy Edmondson, professeure \u00e0 Harvard Business School, distingue les \u00e9checs intelligents des erreurs basiques ou complexes. Un \u00e9chec intelligent survient dans un territoire nouveau, avec une hypoth\u00e8se, une intention d\u2019apprentissage et une prise de risque calcul\u00e9e (<a href=\"https:\/\/www.library.hbs.edu\/working-knowledge\/failing-well-1-when-failure-is-intelligent\">Harvard Business School Working Knowledge<\/a>) .<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est exactement l\u00e0 que beaucoup d\u2019entreprises se trompent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles veulent les b\u00e9n\u00e9fices de l\u2019innovation sans accepter la discipline de l\u2019exp\u00e9rimentation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles veulent des id\u00e9es nouvelles sans formuler d\u2019hypoth\u00e8ses testables.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles veulent de l\u2019audace sans expliciter le risque.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles veulent apprendre sans d\u00e9cider ce qui peut \u00eatre perdu.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles veulent des parachutistes innovants, mais oublient de v\u00e9rifier le pliage du parachute.<\/p>\n\n\n\n<h2 id=\"h-tous-les-echecs-ne-se-valent-pas\" class=\"wp-block-heading\">Tous les \u00e9checs ne se valent pas<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Un bug d\u00e9couvert dans un environnement de test n\u2019a pas le m\u00eame statut qu\u2019un bug expos\u00e9 \u00e0 tous les clients.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une campagne test\u00e9e sur un microsegment n\u2019a pas le m\u00eame co\u00fbt qu\u2019un repositionnement mondial improvis\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un prototype IA utilis\u00e9 par une \u00e9quipe interne n\u2019a pas le m\u00eame risque qu\u2019un agent autonome branch\u00e9 directement sur des d\u00e9cisions critiques.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un atelier d\u2019exp\u00e9rimentation avec huit managers n\u2019a pas la m\u00eame port\u00e9e qu\u2019une transformation lanc\u00e9e sur 8 000 collaborateurs.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mettre toutes ces situations sous la m\u00eame banni\u00e8re du \u00ab droit \u00e0 l\u2019erreur \u00bb rel\u00e8ve de la paresse intellectuelle.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">La bonne approche consiste \u00e0 distinguer les environnements.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans un environnement de d\u00e9couverte, l\u2019\u00e9chec est une source d\u2019information.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans un environnement de production critique, l\u2019\u00e9chec peut devenir une d\u00e9faillance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans un environnement de s\u00e9curit\u00e9, l\u2019\u00e9chec peut mettre des personnes en danger.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans un environnement financier, l\u2019\u00e9chec peut consommer une tr\u00e9sorerie vitale.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans un environnement r\u00e9putationnel, l\u2019\u00e9chec peut ab\u00eemer durablement la confiance.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le parachutiste n\u2019a pas besoin d\u2019une culture de l\u2019\u00e9chec.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il a besoin d\u2019une culture de la pr\u00e9paration, de la v\u00e9rification, de l\u2019entra\u00eenement et du retour d\u2019exp\u00e9rience sur simulateur avant le saut.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L\u2019innovateur aussi.<\/p>\n\n\n\n<h2 id=\"h-la-difference-entre-experimentation-et-casino\" class=\"wp-block-heading\">La diff\u00e9rence entre exp\u00e9rimentation et casino<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">La diff\u00e9rence entre une entreprise qui exp\u00e9rimente et une entreprise qui joue au casino tient rarement \u00e0 la cr\u00e9ativit\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elle tient \u00e0 la capacit\u00e9 \u00e0 encadrer l\u2019audace.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une exp\u00e9rimentation s\u00e9rieuse commence par une hypoth\u00e8se claire.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qu\u2019est-ce que nous pensons \u00eatre vrai ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qu\u2019allons-nous tester ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quel signal nous indiquera que nous avons raison ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quel signal nous indiquera que nous devons arr\u00eater ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Combien de temps acceptons-nous d\u2019y consacrer ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quel budget pouvons-nous perdre ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quelle \u00e9nergie d\u2019\u00e9quipe sommes-nous pr\u00eats \u00e0 mobiliser ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quelle r\u00e9putation sommes-nous pr\u00eats \u00e0 exposer ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quelle option strat\u00e9gique acceptons-nous d\u2019abandonner ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quel niveau d\u2019ego sommes-nous pr\u00eats \u00e0 sacrifier ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">La perte acceptable ne se limite pas \u00e0 l\u2019argent. Elle inclut le temps, l\u2019attention, la cr\u00e9dibilit\u00e9, la disponibilit\u00e9 mentale, la confiance des \u00e9quipes et l\u2019\u00e9nergie politique.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Dans les organisations, l\u2019une des pertes les plus sous-estim\u00e9es est l\u2019\u00e9nergie d\u2019\u00e9quipe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un projet mal cadr\u00e9 ne consomme pas seulement un budget. Il \u00e9puise les volontaires. Il rend les sceptiques encore plus sceptiques. Il donne des arguments aux opposants. Il transforme l\u2019innovation en souvenir douloureux.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u00c0 l\u2019inverse, une exp\u00e9rimentation bien cadr\u00e9e produit un effet tr\u00e8s diff\u00e9rent : m\u00eame quand elle \u00e9choue, elle donne envie de continuer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce que chacun sait ce qui a \u00e9t\u00e9 appris.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce que la perte \u00e9tait pr\u00e9vue.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce que personne n\u2019a l\u2019impression d\u2019avoir \u00e9t\u00e9 envoy\u00e9 sans parachute.<\/p>\n\n\n\n<h2 id=\"h-l-innovation-est-une-discipline-pas-une-humeur\" class=\"wp-block-heading\">L\u2019innovation est une discipline, pas une humeur<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">L\u2019OCDE, dans le Manuel d\u2019Oslo 2018, rappelle que l\u2019innovation se mesure et concerne des produits ou processus nouveaux ou am\u00e9lior\u00e9s, mis \u00e0 disposition des utilisateurs ou mis en usage dans l\u2019organisation (<a href=\"https:\/\/www.oecd.org\/en\/publications\/2018\/10\/oslo-manual-2018_g1g9373b.html\">OCDE<\/a>) .<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cette d\u00e9finition est importante parce qu\u2019elle ram\u00e8ne l\u2019innovation dans le r\u00e9el.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Une id\u00e9e non test\u00e9e reste une id\u00e9e.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un prototype jamais confront\u00e9 \u00e0 l\u2019usage reste une promesse.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Un concept jamais mis en \u0153uvre reste une intention.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">L\u2019innovation commence \u00e0 devenir s\u00e9rieuse quand elle touche le terrain.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et d\u00e8s qu\u2019elle touche le terrain, le risque appara\u00eet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est pour cela que l\u2019innovation a besoin d\u2019un cadre.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pas pour l\u2019\u00e9touffer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pour lui permettre de survivre.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">McKinsey souligne aussi que des cultures trop averses au risque peuvent freiner l\u2019innovation, mais que les dirigeants doivent allouer du temps et des ressources explicites aux \u00e9quipes, dans les limites de l\u2019app\u00e9tit au risque de l\u2019organisation (<a href=\"https:\/\/www.mckinsey.com\/capabilities\/strategy-and-corporate-finance\/our-insights\/investing-in-innovation-three-ways-to-do-more-with-less\">McKinsey &amp; Company<\/a>) .<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Voil\u00e0 le point essentiel : il ne suffit pas d\u2019autoriser l\u2019erreur.
