Innovation sometimes starts in the wrong box
The Post-it Note was not born from a genius idea.
It was born from a misclassified problem.
In the official story told by 3M, Spencer Silver was trying to develop a powerful adhesive. What he obtained went in the opposite direction: a weak, clean, repositionable adhesive that could stick without permanently trapping the surface beneath it. In a conventional dashboard, that looks like a failure. Original objective: missed. Expected performance: insufficient. Product category: unclear. Obvious use case: absent. Business case: missing. And yet, inside this apparently disappointing result, there was a rare property: it could hold without imprisoning.
That is where the story becomes fascinating for anyone working on innovation inside organizations.
The Post-it problem was not technological. It was semantic. The organization did not know how to name what it had in its hands. A weak adhesive looks like bad glue as long as it is judged by the standards of strong glue. It becomes a communication tool only when it is connected to a human use.
The failure was not in the material.
The failure was in the mental category used to evaluate it.
A discovery without a use remains invisible
For several years, Spencer Silver presented his adhesive inside 3M. He did not throw it away. He insisted. He explained the property. He looked for an application. But a technical property, however strange, is not enough to create an innovation.
A discovery can be brilliant and remain sterile.
A laboratory can produce a singularity without producing a market.
A team can hold a fascinating solution without knowing what problem it solves.
The Post-it Note is precisely that case study. The adhesive exists. It works. It is different. But it has not yet met its irritation point.
Then Art Fry enters the story.
Fry sings in a church choir. His bookmarks keep falling out of his hymnal. The problem is small, almost ridiculous. It does not look like a strategic project. It probably would not deserve an investment committee. It does not call for digital transformation. It just calls for a simple solution: keep the page without damaging the paper.
That is when use meets technology. Fry connects Silver’s adhesive to his own choir irritation. A piece of paper can now stay in place, peel off, move again, and leave no residue. The future Post-it begins to take shape. (Lemelson Center)
This story reminds us of something companies often forget: innovation does not always begin with a major problem. It often begins with a tiny, repeated, underestimated irritation.
The scale of innovation comes later.
The market does not always understand what it has never used
The prototype exists. The product can be imagined. Yet the market does not immediately understand it.
This is a major point.
When 3M first tests the product under the name Press ’n Peel in several cities, the results are mixed. The product is too new to be understood through a conventional explanation. Customers do not yet know how to integrate it into their daily work. They do not yet have the reflex. They do not yet feel the absence.
In many companies, this moment kills the project.
An idea is tested. Reactions are lukewarm. The verdict arrives: the market is not ready, the product is not clear, the project does not have enough potential.
In reality, one step may be missing: make people experience the use instead of describing it.
3M changes its approach. The company no longer only explains the product. It puts it directly in users’ hands. This is the Boise Blitz: a massive free-sample campaign in Boise, Idaho. Users no longer read a promise. They test a behavior. According to 3M, 90% of those who tried the product said they would buy it. (3M)
The difference is huge.
Before use, the Post-it is a strange piece of paper with weak glue.
After use, it becomes a visible extension of memory.
Innovation is not an explanation, it is a demonstration
The Boise Blitz is more than a marketing campaign. It is an adoption experiment.
3M understands that the Post-it is a self-demonstrating product. Once someone uses it, they unintentionally show it to others. A Post-it attached to a document becomes silent advertising. It travels. It raises curiosity. It triggers a question: “What is this little paper that sticks and unsticks?”
In the economics of innovation, this is powerful.
Some products do not sell well through arguments. They sell through contact. They are understood by manipulation. They become obvious only after they are integrated into a gesture.
That is why workshops, prototypes, demos, pilots, mockups, field trials, and rapid experiments matter so much.
An explained innovation can remain abstract.
A handled innovation becomes concrete.
The Post-it reminds us that use is often the best salesperson.
The real KPI: actual adoption
In innovation committees, enthusiasm is often measured.
People like the idea. They find the concept interesting. They see potential. They promise to discuss it again. They imagine synergies. They applaud the pitch.
Then nothing happens.
Enthusiasm is a fragile indicator. It can flatter the ego of the project owner, but it does not prove adoption. It can signal curiosity, not behavior change.
The Post-it teaches us to measure something else: actual use.
Do people use it when no one is watching?
Do they ask for it after trying it?
Do they integrate it into their work?
Do they share it?
Do they buy it again?
Do they invent uses the product team had not anticipated?
These are the signals that reveal innovation taking root.
The OECD defines innovation as a new or improved product or process made available to potential users or brought into use by the unit. The key word is use. Without implementation, an idea remains an intention. (OECD)
A technical discovery, a human frustration, a field loop
The Post-it Note checks almost every box of an innovational intelligence® case study.
First, there is a technical discovery: Spencer Silver’s weak adhesive.
Then, there is user frustration: Art Fry’s bookmarks falling out during choir practice.
Then, a prototype: the repositionable paper note.
Then, an internal test: 3M employees use it and understand its value.
Then, a first market confrontation: commercial results are mixed.
Then, an adoption loop: the Boise Blitz puts the object directly in users’ hands.
Finally, visible diffusion: the product spreads because its use is visible.
That is exactly what organizations struggle to reproduce.
They often have the technology, but not the irritation.
Or the irritation, but not the prototype.
Or the prototype, but not the field test.
Or the field test, but not the learning loop.
Or the learning loop, but not the courage to pivot.
Innovation is not a straight line. It is closer to a series of intelligent small moves. You move forward. You observe. You correct. You put the object back into users’ hands. You measure what they do, not only what they say.
The Post-it, or the victory of small steps
In my book, chapter 5, I focus on the role of small wins, Kanban, and visual supports in moving innovation projects forward.
The link with the Post-it is almost ironic.
The Post-it has become one of the simplest symbols of visual action. One task. One wall. One column. One movement. One decision. One team that can finally see work progressing.
Kanban materializes flow. It makes visible what was scattered. It turns an intention into a step. It gives the team a shared representation of progress.
In innovation projects, this visualization changes everything.
When an idea remains in a presentation, it can be commented on forever.
When it becomes a Post-it in a “To test” column, it calls for action.
When it moves to “In progress,” it commits someone.
When it reaches “Tested,” it produces learning.
When it moves to “Abandoned,” it frees resources.
When it lands in “Adopted,” it becomes innovation.
The Post-it is therefore more than an office object. It becomes a metaphor for pragmatic innovation: small, visible, movable, reversible, collective.
The failure was not weak, it was poorly questioned
The Post-it story is often told as a beautiful story of serendipity.
That is true, but incomplete.
Serendipity is not enough. Many organizations discover unexpected things and let them die. Many researchers observe anomalies. Many employees spot possible uses. Many teams have ideas.
The difference lies in the ability to stay with the problem long enough to change the question.
The first question was: “How can we create a stronger adhesive?”
The answer was disappointing.
The better question became: “In what use case does weak glue become valuable?”
And everything changes.
This is a strategic skill: knowing how to shift the frame.
A leader who only looks at the original objective will see a failure.
An innovator will see an unused property.
A marketer will see a use to reveal.
A designer will see a gesture.
An entrepreneur will see an adoption loop.
A keynote speaker will see a wall full of possibilities.
The danger of overly neat organizations
Organizations love classification.
Success or failure.
Priority project or abandoned project.
Strategic product or secondary product.
Budget approved or budget cut.
This ability to sort is necessary. But when it becomes too rigid, it eliminates anomalies before they have time to reveal their potential.
The Post-it reminds us that a misclassified project may contain an opportunity.
An insufficient result in one grid may become powerful in another.
A technology without a use may be waiting for its irritation point.
A misunderstood product may need a field test instead of a better argument.
A tiny idea may become huge when it meets the right gesture.
That is why innovation requires a culture able to tolerate ambiguity. A result does not always become readable immediately. Organizations need spaces where useless curiosities can be explored. Strange properties need time. Modest irritations need attention.

What companies can learn from the Post-it
First idea: do not confuse an unexpected result with a useless result.
Second idea: look for the use before killing the technology.
Third idea: test real behavior, not declared enthusiasm.
Fourth idea: put the product in users’ hands when explanation is not enough.
Fifth idea: observe user workarounds, because users sometimes invent the innovation for you.
Sixth idea: make projects visible, small, mobile, and manipulable.
Seventh idea: measure adoption, not applause.
The Post-it is not only a story about glue. It is a story about perception.
Spencer Silver did not find what he was looking for.
Art Fry found what to do with it.
3M found how to make people understand it.
The market found how to use it.
And the world eventually found it normal to stick thoughts on walls, screens, documents, fridges, doors, files, project plans, and Kanban boards.
An idea alone is worth very little
The Post-it reminds us of one simple thing: innovation is not a PowerPoint, it is implementation.
An idea alone is worth very little.

The right use, at the right moment, in the right hands, can change the trajectory.
